When “being yourself” isn’t cool…

Imagine, for just a moment if you will, that you’re raising a baby girl on the brink of taking her first steps. Just as she stands up and prepares to take a step forward, she plops down, looks at you and says “I am not a walker, I’m a crawler.” For months you try to get her to take those first steps but each time you hear “I’m just not a walker, daddy.”

Sounds a bit ridiculous doesn’t it? That’s because it doesn’t happen. Those steps, decisions and lessons that allow us to develop are instinctual at that age. We want to try new words, new steps, new puzzles.

But at some point in our lives and professional careers, most of us believe we’ve come to know who we are and who we’re not, our likes and dislikes, our capabilities and our limits. The phrase “That’s just the way I am” becomes an easy go-to when faced with uncomfortable situations or challenges. We become afraid to take even a baby step in an unknown direction because the path is not in-line with the identity we’ve decided for ourselves.

Is it possible that we can become so fixated on those decisions, assumptions or realizations about ourselves that we stuff our own capabilities into a tightly sealed box? Or just as bad - we stifle the potential of those around us?

Marshall Goldsmith at Harvard Business Review found that the answer is yes. According to a recent blog of his, we all have a list of personal behaviors that we cling tightly to. Goldsmith calls them “me” behaviors, or behaviors (positive or negative) that we think of as our “unalterable essence.”

These fixed stereotypes of ourselves can be dangerous.

Goldsmith writes: “If we buy into our behavior definition of ‘me,’ which most humans do, we can learn to excuse almost any annoying action by saying, “That’s just the way I am.”

For example, Goldsmith uses a recent interaction with a CEO who was seen as lacking an ability to give positive recognition to his employees. The CEO’s reason for why he didn’t give out recognition: “Because it wouldn’t be me.”

Carol Dweck, author of “Mindset: the New Psychology of Success” would call this the “fixed mindset.” Those with a fixed mindset believe they have a certain amount of intelligence, personality, character, etc.

Dweck’s book explores an alternative to this fixed mindset:

“There’s another mindset in which these traits are not simply a hand you’re dealt and have to live with, always trying to convince yourself and others that you have a royal flush when you’re secretly worried it’s a pair of tens,” Dweck writes.

Those with a believe that basic qualities can be cultivated through effort.You wouldn’t hear individuals with a growth mindset say “That’s just the way I am” but rather “I can try harder” or “With some effort, I can…”

What if this mindset could be taught to managers? What if we no longer had to hear “Managers can’t be trained” or “Leaders can’t be made.”

The world’s greatest and most admirable managers approach life and business with a growth mindset.

Take General Electric CEO Jack Welch, for example. Welch rewarded effort rather than financial performance, teamwork rather than individual genius. He hired based on a passion and hunger for challenge, not merely based on an impressive resume. He was not perfect himself, Dweck writes, but he was committed to growth.

“Managers with a growth mindset think it’s nice to have talent, but that’s just the starting point,” Dweck writes. “These managers are more committed to their employees’ development, and to their own.”
